What it takes to build, adopt and keep running
The license is only the most visible cost. A fair comparison counts the work to build, adopt and keep the change useful, over the same period as the benefit.
- Data cleanup & access
- Setup & integration
- Workflow redesign
- Training & practice
- Management attention
- Adoption time
- Licences, usage & infrastructure
- Review, exceptions & corrections
- Monitoring & upkeep
Setup
Connecting the system to the tools you already use, cleaning and structuring the data it needs, setting permissions and access, and redesigning the workflow around it. This work comes before any benefit appears, and it belongs in the same comparison as the gain it makes possible.
Adoption
Training, the slower weeks while people learn a new routine, and the management attention needed to steer it. These costs are real even when no invoice arrives, because they come out of the same hours the change is meant to improve.
Operating
Licenses, usage charges and infrastructure; human review of AI output; handling exceptions, corrections and escalations; and upkeep as tools, models, prompts and data change. Mark unknown amounts clearly, and show how they limit the confidence of the financial comparison.
List every cost line before the test begins, name who owns each one, and record actual amounts across the same period as the benefit.
